Executive Summary of a Long Document

One page for someone who will not read twelve. Leading with the decision required is what makes it a briefing rather than a précis.

Input

Field Coffee pilot: 120 customers tried monthly delivery. 84 renewed. The most common request was a smaller bag. Shipping delays affected 9 orders. Next steps: test a 200g option, add tracking emails, and interview customers who cancelled.

Decision required: Approve running a controlled 200g bag test, implement tracking-email updates, and authorize interviews with customers who cancelled before scaling the monthly delivery program.

Findings
1) Strong but improvable retention — 84 of 120 customers renewed (70% renewal rate; 36 cancellations, 30%). Evidence: pilot subscription outcomes.
2) Clear product preference signal — the single most common customer request was for a smaller bag, indicating demand for a 200g option to address freshness/consumption concerns. Evidence: qualitative feedback from pilot participants.
3) Fulfillment issues impacted experience — 9 orders experienced shipping delays (9/120 = 7.5%), likely contributing to dissatisfaction and cancellations. Evidence: logged shipping delay incidents during the pilot.

Risks
- Operational complexity and margin pressure: Adding a 200g SKU increases SKUs, packaging and inventory complexity and may reduce per-unit margin. Mitigation: run a limited A/B test, price to preserve margin, and assess reorder frequency changes.
- Continued logistics failures: If delays persist, churn could rise and hurt brand reputation. Mitigation: add tracking emails immediately, tighten carrier SLAs, and monitor delay rate post-change.
- Biased feedback from cancellations: Interviews may overrepresent extreme views, leading to mis-prioritization. Mitigation: combine interviews with quantitative usage/complaint data and include a representative sample of renewers.

Recommendation: Proceed with the 200g pilot + tracking emails and conduct cancellation interviews, but limit scale until margin and fulfillment performance are validated.
